When it is rational to lose money on acquisition
CAC can exceed first order — if you know the payback
First order loss is a loan, not a strategy
Paying to acquire a customer who never repeats is a write-off. Paying to acquire someone who joins your replenishment rhythm may be rational — if pick and pack cost on order two and three are under control.
Fulfilment must be in the CAC spreadsheet
A cheap product with an expensive pick path destroys payback. Model same-day cost per order, substitution rate, and returns before you fund another discount code.
Use RFM before you scale spend
Score customers on recency, frequency, and margin on fulfilled orders. Scale acquisition on segments that actually repeat — not on whoever clicked the loudest ad.
